In twenty years of coaching senior leaders across Fortune 500 and FTSE 100 organisations, I have sat across from hundreds of people who are, by any objective measure, good at their jobs. They are intelligent. They are experienced. They have delivered results. And yet, some of them go on to become truly exceptional leaders, the kind whose organisations outperform, whose teams are loyal, and whose influence extends well beyond their formal authority.


Most do not.


The gap between good and exceptional is not a mystery. It is not luck, and it is rarely about technical skill. After two decades of watching it play out at close range, and before that, in environments where the consequences of leadership failure were more immediate than a missed quarterly target, I have come to believe the difference comes down to a small number of things that are hiding in plain sight.

 

Good leaders perform. Exceptional leaders think differently about performance.


Good leaders deliver. They hit targets, manage teams competently, and navigate organisational complexity with skill. Their performance is visible and measurable. This is not a small thing, the world needs more of it.


But exceptional leaders do something different. They question what the targets are measuring in the first place. They ask whether the organisation is optimising for the right things. They are willing to slow down to ask a better question, even when the pressure to keep moving is intense.


In my military years, we called this mission clarity. Before you execute, you had better be certain you understand what success actually looks like, not just what the orders say. The same principle applies in the boardroom. Exceptional leaders do not just execute well. They think rigorously about what they are executing toward.

Good leaders manage relationships. Exceptional leaders build trust at scale.


Most senior leaders are skilled relationship managers. They know how to work a room, handle a difficult stakeholder, and maintain productive working relationships with their peers. These are real and valuable capabilities.


Exceptional leaders do something harder: they build trust at scale. Their people, not just their direct reports, but the organisation layers below them, believe in their integrity. They do this not through charm or communication programmes, but through consistent behaviour over time. They say what they mean. They do what they say. They tell people difficult things directly, rather than managing them with comfortable half-truths.


This sounds simple. It is not. The organisational pressure to be liked, to avoid conflict, and to tell people what they want to hear is enormous at senior levels. Exceptional leaders resist it. They understand that being trusted is more valuable, and more durable, than being liked.

 

Good leaders develop people. Exceptional leaders change how people see themselves.


Good leaders invest in their people. They provide development opportunities, give feedback, and create conditions for growth. This is exactly what they should do.


Exceptional leaders go further. The most significant thing I see in the leaders I would call truly exceptional is that the people around them do not just perform better, they become different. They carry themselves differently. They make decisions more confidently. They have a clearer sense of what they stand for.


This is not accidental. Exceptional leaders ask the questions that prompt people to reflect on their own assumptions, beliefs, and identity as a leader. They create the conditions in which real transformation becomes possible, not just skill improvement, but a genuine shift in how someone sees themselves and what they believe they are capable of.


I see this in coaching, too. The clients who get the most from the work are not those who learn new frameworks. They are the ones who undergo a fundamental shift in leadership identity. The frameworks follow naturally from that.

 

Good leaders handle pressure. Exceptional leaders perform because of it.


Resilience is talked about endlessly in leadership development circles, and for good reason. Senior leaders face relentless pressure, from boards, from markets, from their own teams, and from the private doubts that most people in positions of authority are too proud to acknowledge.


Good leaders cope with this pressure. They develop mechanisms to manage it, maintain their composure, and keep functioning effectively. This is genuine strength.


Exceptional leaders do something subtly but profoundly different. They do not merely withstand pressure, they use it. The intensity of a high-stakes situation sharpens their thinking rather than clouding it. They make their best decisions not in comfortable conditions but in difficult ones.


This is a quality I recognise from military environments, where it is not theoretical. Some people, when the pressure reaches a certain level, become clearer. The noise falls away and what remains is judgment, discipline, and the capacity to act. These leaders exist in business too. They are the exceptional ones.

The uncomfortable question


Most senior leaders reading this will recognise the qualities I have described. Many will feel that they already possess them, at least in part. That is probably true.


The more useful question is not “do I have these qualities?” but “what is stopping me from expressing them more consistently?”


In my experience, the answer is almost never a lack of capability. It is almost always one of three things: insufficient self-awareness about where the gaps actually are; organisational or cultural conditions that punish the behaviours that exceptional leadership requires; or the absence of a genuinely honest sounding board, someone who will tell you what you need to hear rather than what is comfortable.


This is where the right coaching relationship earns its value. Not by teaching a leader what to do, but by creating the conditions in which they can see themselves clearly enough to close the gap themselves.

 

A final thought


The difference between good and exceptional is not fixed. I have watched leaders make the shift at 35 and at 58. It is not a function of age, sector, or seniority. It is a function of willingness, the willingness to look honestly at where you are, to tolerate the discomfort of genuine challenge, and to do the hard internal work that external performance ultimately depends on.
